I used to be pretty dogmatic about the upper limits of team size. But once I started becoming aware of the value of having complexity located inside a team, now I’m not so sure about the 5-9 rule. If it takes 12 people to have all the skills required to get a valuable slice done, that’s better than forcing them into two teams that need to collaborate across team boundaries.
